Fractional CPO vs coaching: hire, learn, or both

When a founder at $1M to $5M should keep the product job and get coached, when to hire a fractional CPO, and when to combine them. Signs, costs and a test.

Product is the executive function founders give up last, and often for good reason. At $1M to $5M in revenue, the founder usually knows the customer best and carries the product vision. The question is how to run that role with method, and when to bring in someone who has done it at scale.

The running example

A founder runs a $3M B2B software company with six engineers. The founder writes the specs, takes feature requests from the two salespeople and the support lead, and reprioritizes weekly. Last quarter, two features took six weeks each and almost nobody uses them. Churn has crept from 1% to 2% a month. The founder wonders whether to hire a product manager, a fractional CPO or neither.

When to get coached

Get coached when the founder should stay the product owner for now, and the gap is method. Product coaching teaches founders and new product managers to run customer interviews, separate problems from requested solutions, write a ranked roadmap with clear outcomes, set up basic product analytics and say no to requests in a way sales can accept. Dedicated product coaching is less common on this site than finance, marketing or sales coaching; leadership coaching and founder programs often cover parts of it, and many fractional CPOs coach informally.

For our founder, coaching is a sensible first step. A quarter of disciplined discovery and a prioritization rule could stop the next two unused features, and the founder keeps the product judgment that got the company to $3M.

When to hire a fractional CPO

Hire when the founder’s time is needed elsewhere, or when the product has grown past what one person’s instincts can steer. Signs: the founder is spending more than two days a week on product decisions while sales or fundraising suffer; there are several customer segments with conflicting needs; you plan to hire product managers and need someone to lead them; or a fundraise is coming and investors will ask about retention and roadmap logic. A fractional CPO at this size typically costs $6,000 to $10,000 a month.

For our founder, the trigger would be churn continuing to rise for another quarter, or a plan to add a second product line.

When to do both

The combination is natural for product. A fractional CPO who coaches the founder and the first product manager builds lasting capability: the founder learns to work inside a product process, and the product manager grows into the role. Ask for this explicitly in the scope. Another path is coaching for a junior product manager while the founder keeps strategic product decisions, with a fractional CPO brought in later if the team grows.

A simple test

Ask who should own the roadmap in a year. If the answer is still the founder, get coached on method. If the answer is a product leader the company cannot yet afford full-time, hire a fractional CPO. If it should move from the founder to a product manager over the year, a fractional CPO who coaches both is the best fit.
