Fractional CAIO vs coaching: hire, learn, or both

When a founder at $1M to $5M should get AI coaching, when to hire a fractional Chief AI Officer, and when to do both. Triggers, costs and a simple test.

AI is the one executive function where many founders can get real results by learning it themselves. The tools are cheap, the first wins come from the founder’s own work, and a founder who understands the tools is a much better buyer of AI services. That makes the coaching option stronger here than for most roles.

The running example

A founder runs a $2M marketing agency with 14 staff. The founder uses ChatGPT for drafting and has seen two staff members paste client data into free tools. A software vendor is pitching a $1,500-a-month AI add-on. The founder wants to cut proposal writing time and reporting time, and wants to know what is safe.

When to get coached

Get coached when the founder is the main user and the main decision maker, and the company is small enough that one person’s practice spreads to the rest. AI coaching for founders teaches the tools hands-on: setting up assistants with the company’s own documents, building repeatable prompts for recurring work, automating simple handoffs between apps and knowing what not to put into a tool. Sessions on the programs listed here commonly cost from about $100 to a few hundred dollars each, and courses and group programs run from free to a few thousand dollars.

For our founder, coaching is the right start. A few sessions can produce a reporting workflow that saves hours a week, a one-page data rule for staff and the knowledge to judge that $1,500 add-on.

When to hire a fractional CAIO

Hire when AI decisions cut across the company and the founder should not own them. Signs: more than one team needs different tools; client contracts restrict how their data is used; several vendors are selling you overlapping products; you plan builds that cost more than a few thousand dollars; or staff adoption has stalled and nobody is responsible for it. A fractional CAIO at this size usually works 1 to 2 days a month. Most providers publish no rates; the published retainers start at about $1,750 a month.

For our founder, the trigger would be a large client asking for a written AI policy, or a plan to automate client reporting across every account.

When to do both

The combination works well in AI. A founder who learns the tools in coaching can set direction credibly and spot weak vendor pitches. A fractional CAIO then handles policy, vendor choice and team rollout. Many fractional CAIOs coach the founder and leadership team as part of the retainer; ask for it in the scope if you want it. Some founders also start with an audit, get a ranked list of opportunities, and then choose coaching or a retainer depending on how much of the list they want to do themselves.

A simple test

Count the people whose daily work would change. If it is mostly you, get coached. If it is most of the company, hire a fractional CAIO. If it starts with you and spreads to everyone, do both, in that order.
